Up 300% — From What? Percentages and Baselines

Percentage points vs percent, tiny baselines, cherry-picked comparisons, and the three-word question that deflates a misleading number: from what, exactly?

“Signups are up 300% this month!” The Slack channel fills with rocket emoji. Later, someone checks: signups went from 4 to 16. Both facts are true. Only one of them would have earned the rockets. Percentages are the most quoted numbers in business and the easiest to bend — not by lying, but by choosing what to compare against. This module gives you the reflex that catches nearly all of it: never accept a percentage without its baseline.

Two of these terms sound interchangeable and absolutely aren’t — and the difference moves real money.

Baseline
The starting number a change is measured from. Every percentage is a fraction of something — the baseline is the something.
Percentage change
The relative move: (new − old) ÷ old. From 4 to 16 is +300%.
Percentage point
The absolute gap between two percentages. Conversion going from 2% to 3% is a rise of 1 point — and also a 50% increase. Same fact, two very different headlines.
Absolute change
The raw difference in units — 12 signups, $200k, 40 tickets. Percentages without absolutes are half the story.
Normalized number
A number adjusted for size so comparisons are fair — per user, per store, per 1,000 employees. “Total tickets rose” means little if the user base rose faster.
YoY / MoM / QoQ
Year-over-year, month-over-month, quarter-over-quarter — which previous period you’re comparing to. Each tells a different story, and seasonal businesses look silly on the wrong one.

The small-baseline trick

Percentage growth is a fraction, and small denominators make explosive fractions. Growing from 4 to 16 is +300%; growing from 1,000 to 1,200 is only +20% — yet the second team added seventeen times more signups. Startups, new features, and pilot programs live in small-baseline land, which is why their growth numbers always look miraculous. The cure is asking for absolute numbers alongside the percentage: “up 300%” and “up 12 signups” are the same fact wearing very different suits.

On a shared scale, the "+300%" team is a sliver and the "+20%" team is a tower. Percentages need their baselines.

Points vs percent: the sneakiest swap in business

If conversion goes from 2% to 3%, you can honestly say it rose one percentage point — or that it rose 50%. When someone wants a result to sound big, they quote the relative version (“conversion jumped 50%!”). When they want a problem to sound small, they quote the points version (“churn only moved half a point”). Neither is a lie; both are choices. Margins, churn rates, market share, and interest rates all live in percentage-land, so changes to them get reported both ways — and you should notice which way the presenter picked, because the pick is rarely an accident.

The same instinct applies to comparisons across time. “Best month ever” might follow the worst month ever — sequential comparisons flatter recoveries. Retail always beats Q3 in Q4; that’s seasonality, not genius, which is why finance leans on year-over-year comparisons (The Financial Calendar course covers how those rhythms set everyone’s mood). And totals need normalizing before they mean anything: support tickets up 40% sounds alarming until you notice the user base grew 60% — tickets per user actually fell.

Common misunderstanding

“A 50% drop after a 50% rise puts you back where you started.” It doesn’t — percentages aren’t symmetric, because the baseline moves. Go from 100 up 50% and you’re at 150; drop 50% from there and you’re at 75. This is why a stock that fell 80% needs a 400% gain to recover, and why “we lost 20% last year but grew 20% this year” still ends below where it began.

Try this at work

Adopt the three-part follow-up for any percentage: “From what, to what, out of how many?” It takes five seconds, it’s impossible to be offended by, and it converts every dressed-up number back into reality. If the answer is “from 4 to 16,” you’ve saved the room from planning around a rocket that’s actually a bottle rocket.

The bottom line

A percentage is a fraction wearing a costume — the baseline is the denominator, and whoever picks the baseline picks the story. Points and percent are different animals, small bases make big percentages, and “compared to what?” is always a fair question.

Why it matters

Budgets, bonuses, and headlines all run on percentages — and so do the arguments for and against your projects.

When you pitch a project, you’ll be tempted to quote your most flattering percentage; when you evaluate someone else’s, you now know to reach for the baseline. This isn’t cynicism — it’s fluency. The same numbers that mislead a passive reader are perfectly honest to anyone who asks one good question. C is correct — 2% to 3% is a 1-point absolute move and a 50% relative move; both are legitimate descriptions of the same fact, which is exactly why presenters pick the one that suits their story. (If you picked A or B: neither framing is a lie — the skill is noticing which one was chosen, and why.)
  2. A is correct — percentage growth on an unknown baseline is theater until you see the raw numbers; “from 4 to 16” and “from 40,000 to 160,000” both round to +300%. (If you picked B: ownership doesn’t change the math. If you picked C: chasing a bigger percentage of an unknown base is planning in the dark.)
